    01 · The context

A niche importer with outdated tools

Celeste Motors imports high-end Japanese cars, mainly from auctions in Japan. The market: JDM (Japanese Domestic Market) enthusiasts, collectors, French and European brokers who want a R34, an MK4 Supra or a Type R in original condition.

Before SDR Web, their process was entirely manual. Vehicle catalog kept on Excel, shared by email to a client list. Live auctions in Japan? Copy-paste from source site to WhatsApp. No digital differentiation vs competitors, and impossible to scale: each new client meant more manual follow-up hours.

    02 · The problem

    3 friction points blocking growth

    1

    No real-time visibility on auctions

Buyers learned about a vehicle too late. Japanese auctions move fast (24-48h), and a client notified the next day misses the opportunity.

    2

    Frozen catalog, slow updates

A new arrival could take 3 to 7 days to reach clients. Meanwhile, the competitor with a dynamic site was selling.

    3

    No structured lead capture

No smart form, no vehicle alerts, no client area. Interested prospects left without follow-up.

    03 · The solution

    A real-time auction platform + a complete CRM

We delivered an autonomous web platform where Celeste publishes each vehicle at auction in Japan in a few clicks. Clients see stock in real-time, can place a pre-booking request, and receive instant email alerts on new arrivals matching their criteria. Behind the storefront, a complete custom-built CRM: every vehicle is tracked in it, every client has their history there, and the team runs everything from a single tool.

The fourteen days below delivered the auction platform. The rest was built afterwards, at the pace of the business:

Real-time auction system (instant updates, no page reload)
    Autonomous vehicle catalog management
Automatic catalogue enrichment from six import markets
Instagram and Facebook stories published automatically to your criteria
Full client area: saved vehicles, documents, history and tracking
Live import tracking, step by step, on the client side
Complete CRM: tracking of vehicles, clients and every import
Multi-tenant workspace: every account kept separate
Quotes and invoices issued from the CRM
    Automatic email alerts
    High-resolution photos + zoom
Filters by model / year / price
    Qualified pre-booking form

    04 · The process

Delivered in 14 days, no scope creep

    Days 1-3

    1

    Brief & technical scoping

A Japanese auction forgives nothing: it opens and closes on its own time zone, while the buyer is asleep. Coding before those edge cases are mapped means finding them during a real sale.

    • The real sales process audited before the first line of code
    • Edge cases mapped out: time zones, auction opening, auction closing
    • Scope of the first version frozen before any development starts

ErgebnisThe fourteen-day scope is settled before the first line of code, with the edge cases already known.

    Days 4-7

    2

    Mockups & validation

On a fourteen-day build, what overruns is almost never the code: it is the validation round trip that drags, then the layout reopened too late, once half the development is already written.

    • Three desktop and mobile mockups laid down before any development
    • Sign-off taken on the mockup, not on half-written development
    • Adjustments running alongside the start of development

ErgebnisThe fourteen-day schedule holds: validation no longer blocks the build, it runs alongside it.

    Days 8-10

    3

    Real-time auctions

This is where it is won or lost: several bidders on the same car, a connection dropping in the final seconds. Show a stale price and the buyer bids against an amount that no longer exists.

    • Bid price updated to the second, for every bidder on the lot
    • Simultaneous bidders handled on the same vehicle listing
    • Automatic recovery of the auction after a dropped connection

ErgebnisBuyers always bid against the real price, including in the closing seconds of a sale.

    Days 11-13

    4

    Catalog & admin dashboard

A back-office is judged in daily use: if it is painful, the team stops posting arrivals and the online catalog ends up lying about what is actually for sale. The employee hired later never saw anyone use it.

    • A complete back-office to post arrivals without going through a dev
    • The team trained on the day of the production launch
    • Onboarding videos for the staff who join the team later

ErgebnisThe online catalog keeps matching what is actually for sale, including for staff who arrived later.

    Day 14

    5

    Tests & production deployment

On the day of an awaited sale, everyone connects in the same minute. That is exactly when an auction platform cannot give way: an interrupted sale is lost, along with the trust of everyone due to bid.

    • Load tests on 50 simultaneous auctions before the site goes live
    • HTTPS hardening of the platform before it opens to the public
    • Uptime monitoring in place from the production deploy

ErgebnisThe platform holds the sale-day peak, and an outage shows up before the client reports it.

    05 · The results
